Counteroffers Rarely Work. Here's Why Companies Keep Making Them Anyway

A great employee walks into their manager's office and resigns. The reaction is almost always the same: panic, followed by a number. A raise, a bonus, a new title — whatever it takes to keep them for now.
It feels like a win. The employee stays, the manager avoids a scramble to backfill the role, and everyone moves on. But the data tells a different story. Employees who accept a counteroffer overwhelmingly end up leaving within six to twelve months anyway — often on worse terms than if they'd left the first time.
The reason is simple: money was rarely the real issue. People don't typically start job searching because they feel underpaid on a random Tuesday. They start looking because they've stopped growing, they've lost trust in leadership, they're burned out, or they no longer see a future at the company. A counteroffer addresses none of that. It buys time, not loyalty.
Worse, accepting a counteroffer can quietly damage the relationship on both sides. Managers start to wonder if the employee is still a flight risk, and employees often feel like they had to threaten to leave just to get what they should've already had. Trust doesn't rebuild easily after that.
The companies that retain people well aren't the ones with the best counteroffers. They're the ones having career conversations before someone's already halfway out the door — regular check-ins on growth, compensation benchmarking done proactively, and managers who notice disengagement early instead of reacting to a resignation letter.
If your retention strategy only kicks in the moment someone quits, it's not a retention strategy. It's damage control.
